The Oil Outgrew the Hardware: Inside Cannabis Vape’s Materials Reckoning
Ask an extractor what keeps them up at night and you might expect answers about biomass pricing or compliance. Increasingly, the answer is something less obvious. What happens to their oil after it leaves the lab?
A processor can spend weeks dialing in a live rosin run of fresh-frozen material, ice-water extraction, or cold cure, and then watch that work disappear inside a device engineered a decade ago for a completely different product. Full-spectrum extracts carry lipids, waxes, and a far higher terpene load than the refined distillate that early vape hardware was designed around.
Those terpenes are volatile. They are sensitive to heat, oxygen, and contact with reactive surfaces. Run a delicate rosin through a metal-post cartridge with a cotton wick or outdated heating technology and the result is oxidation, off-flavors, scorched atomizers, and inconsistent draws. The compounds that justify the premium price degrade before the consumer ever tastes them.
“The industry standardized its hardware around distillate, and distillate is forgiving,” says Dana Shoched, founder and CEO of Michigan-based hardware manufacturer O2VAPE. “Solventless oils are not forgiving. Every material in the oil path either preserves what the extractor made or takes something away from it. There’s no neutral.”
For years, that mismatch was easy to ignore. The market is making it harder.
Consumers Are Trading Up
Vape is now an $8 billion category in U.S. cannabis retail, and the point-of-sale trackers that follow it closely, BDSA and Headset among them, have converged on the same story this year. The category’s growth is concentrated at the premium end and live resin keeps taking share. Rosin, while more niche, is among the fastest-growing formats in the segment. Distillate remains the volume backbone, but it is no longer where the momentum lives. And for the youngest generation of legal consumers, vape, not flower, has become the defining format.
The flip side of that premiumization is a brutal shakeout. By BDSA’s count, more than a thousand vape brands exited the market in a single year; a churn rate that suggests the middle of the category, where products are neither the cheapest nor meaningfully differentiated, is where brands go to die.
For the brands still operating, the strategy is clearly to differentiate, and in vape that overwhelmingly means the oil. But here is the catch. A consumer can only reward a better extract if they can actually taste what makes it better, and whether they can, comes down to the device it lives in. Which raises a question the sales data alone can’t answer. Has hardware innovation kept pace with the oil?
The Engineering Response

Across the category, the response has centered on a few materials shifts, each targeting a specific failure mode that premium extracts expose. Cotton wicks are giving way to ceramic heating elements that won’t scorch or leave a residual taste. Metal is being minimized or eliminated from the oil path. Glass tank construction is replacing plastic and metal housings to slow oxidation and protect flavor.
Woman- and Veteran-owned O2VAPE, founded in 2014 by Dana Shoched, has pushed that logic further than most, building its product line around patented all-glass construction and what it calls bucket-style heating which is a cotton-free ceramic element designed to prevent the dry fires that plague high-viscosity oils.
Shoched comes at the materials question from a unique background: years in pharmaceutical sales and toxicology before entering cannabis, an experience she says trained her to think about cannabis products in terms of what ends up in the lungs. That materials first, marketing second lens has become steadily less contrarian as the category has matured.
The company’s recent releases read like a bet that the solventless trend is structural rather than cyclical. The Traveler Extreme Glass Dual, previewed at MJBizCon last December and shipped in Q1 of this year, pairs two independent glass chambers with separate ceramic heating elements allowing users to run two different extracts in one device, or blend them. An all-glass bucket cartridge brings the same construction to the 510-thread format, which remains a fixture in markets where all-in-one devices face regulatory scrutiny and restrictions.
“We design for the hardest oil to run, not the easiest,” Shoched says. “If the hardware can handle a true rosin without torching it, which ours can, everything else is simple.”
The Procurement Trap
If the materials science is increasingly settled, why does so much premium oil still ship in commodity hardware? The honest answer may be organizational rather than technical.
At most cannabis companies, hardware is a procurement decision. It’s a line item negotiated on unit cost, settled after cultivation, extraction, and branding have claimed their budgets. That sequencing made sense in the distillate era, when devices were roughly interchangeable. It becomes a liability when the extract is the differentiator and the device determines whether consumers can actually experience it.
“I’ve sat across from brands that spent a fortune perfecting their extract and then asked me to shave three cents off the cartridge,” Shoched says. “The math they’re doing is real because margins in this industry are brutal. But the consumer doesn’t experience your cost of goods. They experience the hit and that determines if they buy your product more than once.”
The brand shakeout suggests the market is already rendering a verdict that products promising premium and delivering average are precisely the ones disappearing from shelves. A brand can’t out-market a harsh draw, and in a category where the same consumer buys again every few weeks, the experience that drives the repurchase matters more than the marketing that drove the trial.
Trust as a Feature
There is one more dimension where hardware has moved from afterthought to strategy and that’s safety documentation. In the years since the 2019 EVALI crisis, heavy-metals testing has become standard practice among both states and reputable manufacturers, but publishing the results remains rare. O2VAPE is among the few that post their heavy-metals analyses publicly, a transparency posture that doubles as reassurance for the licensed brands it supplies, who face their own compliance testing downstream.
It points to where the hardware conversation is likely heading. The first wave of vape hardware competed on price and availability. The current wave competes on materials and flavor preservation. The next may compete on proof which equates to documented testing, verifiable construction, and claims a buyer can check rather than take on faith.
As the category’s center of gravity keeps shifting toward full-spectrum products, the industry’s oldest habit of treating hardware as the last decision looks increasingly like its most expensive one.
The extract has grown up. The device it lives in is finally being asked to do the same.
